AI for companies that don't build software

A lot of writing about AI in business assumes a reader with a codebase. Ship this, integrate that, put the eval in CI. It is good advice for the companies it applies to, and useless to a distributor, a clinic network, a property manager, a law firm, or a manufacturer whose software is whatever their vendors sold them.

Those businesses are not behind. They are often the ones with the most to gain, because their operations are full of repetitive, well-defined, document-heavy work that nobody enjoys and everybody does. What they need is a version of modernization that does not start with "open your repository."

That is what we mean by the Operations track. Here is what it looks like without the engineering vocabulary.

Start with the process, not the technology

The question is never "where can we use AI." It is "which process costs us the most time, money, or mistakes, and what would change if it ran differently?" Answering that means sitting with the people who do the work and watching where the hours go: the intake that gets retyped into three systems, the follow-ups that fall through, the reports assembled by hand every Monday, the inbox that one person triages for everyone.

Those processes are the candidates. They are chosen the same way an engineering roadmap would be: by value, effort, risk, and what depends on what. Just without the code.

Agents and automation, with people in the loop

The tools are agents and automation connected to the systems you already have: email, the CRM, the document store, the calendar, the accounting package, the help desk. An agent reads the intake form and creates the records. An agent chases the invoice and escalates when it is not paid. An agent drafts the reply and a person sends it.

Where the action has consequences, a person approves. Where it does not, the agent proceeds and a person samples. The gates are designed in advance, written down, and enforced by the system, so the agent cannot do what it is not allowed to.

Measured like operations

This is the part that separates it from a gadget. Every agent has a measure the business already understands: hours saved, days of cycle time removed, errors caught, invoices collected. That number is looked at weekly by the person who owns the process. When it moves the wrong way, someone finds out why.

The agents also have their own operational numbers, how often they succeed, how often a person overrides them, what they cost, and those go on a dashboard too. It is the same discipline any other part of the operation gets. The agent is a process. Processes get managed.

What the business owns

Everything. The agents, the connections, the operating guide for each one, the dashboard. A process owner and an operator inside the business hold the two roles that matter. The care plan handles the parts a non-technical business should not have to: keeping up with model and tool changes, diagnosing drift, making improvements.

There is no codebase to inherit, and nothing that requires an engineer to keep running. That is the design constraint, not an afterthought.

How it starts

Usually with a short assessment scoped to operations: a couple of weeks mapping the processes, finding where the hours go, and sequencing the first two or three agents. Sometimes it starts even smaller, with an Agent Setup on one obvious workflow and a care plan behind it, because the business already knows where it hurts.

Either way, the first agent is live within weeks, measured from day one, and the second is chosen on the evidence of the first.

Who this is for

Any company whose operations are its product. Any leader who has read about AI for a year and concluded it was for someone else. Any business where one person's inbox is the bottleneck for everyone.

You do not need to build software to run on AI. You need a process worth improving, a person who owns it, and someone to carry the technical parts. The rest is operations, and operations is something every business already knows how to do.
